Sadly, the corporate graveyard and bankruptcy courts are filled with executives who wondered,\u00a0 \u201cWhat happened?\u201d<\/p>\n<p>Is doesn\u2019t have to turn out this way. Here are a dozen indicators that predict trouble and action steps to take in most any turnaround.<\/p>\n<p><strong>Indicators:<\/strong><\/p>\n<p>1.\u00a0\u00a0 Loss of key customers and employees<\/p>\n<p>2.\u00a0\u00a0 Decreasing sales and gross margins<\/p>\n<p>3.\u00a0\u00a0 Cash flow gets tighter<\/p>\n<p>4.\u00a0\u00a0 Three consecutive months of losses<\/p>\n<p>5.\u00a0\u00a0 Bank credit lines are near their limits<\/p>\n<p>6.\u00a0\u00a0 Low employee morale, high absenteeism, turnover, and distrust<\/p>\n<p>7.\u00a0\u00a0 Pressure from creditors for payments<\/p>\n<p>8.\u00a0\u00a0 Loss of market share<\/p>\n<p>9.\u00a0\u00a0 Changes in the way your customers do business<\/p>\n<p>10.\u00a0 Technological changes<\/p>\n<p>11.\u00a0 Major negative income statement surprises<\/p>\n<p>12.\u00a0 Management unable to consistently achieve critical goals<\/p>\n<p><strong>Action Steps:<\/strong><\/p>\n<p><em>Acknowledge<\/em> the situation and <em>communicate<\/em> with your associates, clients, suppliers, and creditors in a candid, timely, honest manner.<\/p>\n<p>Manage the <em>cash flow<\/em> identifying any shortage and develop a 6-to-8 week projection that ties into a yearly projection. This might include accelerating accounts receivable collections, reducing inventory, selling unnecessary assets, and extending accounts payable.<\/p>\n<p>Having bought time, now you must <em>make sufficient changes to assure that a profitable operation<\/em> emerges. You MUST identify enough projects that will reverse your operating losses by profitability. This will likely include reorganizing management and workforce numbers and compensation.<\/p>\n<p><em>Set up controls and alarm systems<\/em> to monitor key areas that affect profitability and cash flow.<\/p>\n<p>Hire a temporary executive or consultant to \u201cquarterback\u201d the turnaround. Typically, most companies fail in addressing the previously mentioned steps not for lack of interest, but rather the lack of organizational bandwidth or crisis management expertise. This temporary hire can usually be accomplished in 3-10 months.<\/p>\n<p>Any company threatened by crisis is hit with enormous pressures with its very survival at stake. It is crucial that a full-blown attack be commenced just as soon as problems are identified.
